Step 4: Validate and operationalize the RACI

A RACI only works when the people named in it agree to the responsibilities. Start by socializing the matrix. Walk through it with each role lead—Data Science, Engineering, Security, Model Risk, Product, Operations, and PMO. Look for overlaps (two teams thinking they own the same decision) and gaps (no one Responsible for a critical task). Confirm that every activity has exactly one Accountable and at least one Responsible.
